Within the framework of the national project "Labor Productivity", the Regional Competence Center of the Republic of Tatarstan (RCC), with the support of the Ministry of Industry and Trade of the Republic of Tatarstan, implemented a pilot project to increase labor productivity at the Azbuka Syra LLC. The name of the pilot project: Optimization of the "Russian" cheese production process. During the implementation of the pilot project the following directions were worked out: Decomposition of goals - a tree of goals of the company is formed; key performance indicators for managers (KPIs) were developed, and the information center was implemented. Optimization of flows - the value stream was mapped; an action plan was drawn up and implemented to achieve the target state of the product flow. A benchmark production site for cheese packaging has been established and production analysis implemented. Training - the working group was trained on the following courses: the basics of lean manufacturing, implementation of an improvement project, mapping, production analysis, 5C in production, standardized work, quick changeover of SMED and OEE. Change management - communication and motivation plans have been developed and implemented, regular visits of the company managers to production have been organized. A system for submitting and implementing improvement proposals has been introduced. At Azbuka Syra LLC a project office has been created. Office is charged with initiating new projects in accordance with the plan to involve production and information flows / processes in the Labor Productivity Improvement Program for 3 years. Top solutions at the Azbuka Syra LLC: - Organization of the flow of single products in the cheese packaging area; - Introduction of a cyclogram of working hours in a cheese-making shop. The project of increasing labor productivity at the company has achieved its objectives in full. Successful implementation of the project led to a 13% reduction in process time and a 25% reduction in in-line inventories, as well as an increase in in-line labor productivity by 20%.
